<p>Every product manager is being asked the same question right now: “How can we add AI to our product?”</p>

<p>It’s the wrong question.</p>

<p>After leading multiple AI product initiatives—from smart search platforms to gen AI chat support—I’ve learned that successful AI products aren’t about the technology. They’re about solving real problems in ways users don’t even notice.</p>

<h2 id="the-ai-product-trap">The AI Product Trap</h2>

<p><strong>The trap</strong>: Building AI features because you can, not because you should.</p>

<p>I see this everywhere. Teams rushing to add ChatGPT integrations, recommendation engines, and “smart” features without understanding the core problem they’re solving. The result? AI features that feel gimmicky, perform poorly, and create more confusion than value.</p>

<p><strong>The pattern I’ve observed</strong>:</p>
<ol>
  <li>Team identifies technology opportunity</li>
  <li>Builds feature around AI capability</li>
  <li>Users don’t adopt or trust the feature</li>
  <li>Team blames “AI maturity” or “user education”</li>
</ol>

<p>The real issue? They started with the solution, not the problem.</p>

<h2 id="the-better-approach-problem-first-ai">The Better Approach: Problem-First AI</h2>

<p><strong>Start with user pain, not AI capability.</strong></p>

<p>Here’s the framework I use for evaluating AI product opportunities:</p>

<h3 id="1-the-pain-point-test">1. The Pain Point Test</h3>
<ul>
  <li>What specific user problem are we solving?</li>
  <li>How painful is this problem today?</li>
  <li>Are users actively seeking solutions?</li>
</ul>

<h3 id="2-the-human-baseline-test">2. The Human Baseline Test</h3>
<ul>
  <li>How do users solve this today?</li>
  <li>Where do current solutions break down?</li>
  <li>What would a 10x improvement look like?</li>
</ul>

<h3 id="3-the-invisible-ai-test">3. The Invisible AI Test</h3>
<ul>
  <li>Can users get value without knowing AI is involved?</li>
  <li>Does the AI make the experience simpler or more complex?</li>
  <li>Would users choose this over the manual alternative?</li>
</ul>

<h2 id="real-example-smart-search-that-actually-works">Real Example: Smart Search That Actually Works</h2>

<p>When we built our AI-powered search platform, we didn’t start with “let’s use machine learning for search.”</p>

<p>We started with: “Users spend 20+ minutes looking for information that should take 2 minutes to find.”</p>

<p><strong>The AI came later</strong>:</p>
<ul>
  <li>First, we improved the basic search experience</li>
  <li>Then we added intelligent ranking based on user context</li>
  <li>Finally, we introduced semantic understanding for complex queries</li>
</ul>

<p><strong>Result</strong>: 42% improvement in search relevance, but more importantly—users stopped thinking about search as a problem.</p>

<h2 id="the-three-rules-of-invisible-ai">The Three Rules of Invisible AI</h2>

<p><strong>1. Solve a real problem</strong>
AI should address genuine user pain points, not create new ones.</p>

<p><strong>2. Improve the existing workflow</strong><br />
Don’t force users to learn new behaviors. Make their current process better.</p>

<p><strong>3. Fail gracefully</strong>
When AI doesn’t work perfectly (and it won’t), the user experience should degrade gracefully to something still useful.</p>

<h2 id="the-framework-ai-product-integration-model">The Framework: AI Product Integration Model</h2>

<p>Here’s the systematic approach I use:</p>

<p><strong>Phase 1: Problem Validation</strong></p>
<ul>
  <li>User research to understand pain points</li>
  <li>Quantify the problem (time, effort, cost)</li>
  <li>Map current user workflows</li>
</ul>

<p><strong>Phase 2: Solution Design</strong></p>
<ul>
  <li>Design the ideal user experience (without AI)</li>
  <li>Identify where AI can enhance, not replace, human decision-making</li>
  <li>Create fallback experiences for when AI fails</li>
</ul>

<p><strong>Phase 3: Incremental Implementation</strong></p>
<ul>
  <li>Start with the simplest AI enhancement</li>
  <li>Measure impact on user behavior, not just technical metrics</li>
  <li>Iterate based on user feedback, not AI performance</li>
</ul>

<p><strong>Phase 4: Scale &amp; Learn</strong></p>
<ul>
  <li>Expand AI capabilities based on proven user value</li>
  <li>Build feedback loops for continuous improvement</li>
  <li>Share learnings across the organization</li>
</ul>

<h2 id="the-bottom-line">The Bottom Line</h2>

<p>The most successful AI products I’ve built are the ones where users don’t think about AI at all. They just think: “This works better than before.”</p>

<p>That’s the real test of AI product success.</p>
